The problem
With IT spending on the rise, the company identified a need for significant cost reductions while maintaining operational efficiency. At the same time, external factors driving business growth placed additional demands on IT to deliver more with less. Two critical challenges were addressed: improving IT service delivery through a Shift Left approach and automating key processes to enable streamlined, proactive operations.
Our approach
The project was structured around two key streams:
Shift Left: Reallocating IT cases from third-line to first- and second-line support to reduce workload and increase efficiency.
Automation: Developing solutions to automate processes across procurement, finance, and HR.
The project team ensured alignment with the company’s broader growth strategy by focusing on scalable, high-impact initiatives. Through data-driven prioritization and cross-functional workshops, we identified opportunities that balanced immediate cost savings with long-term efficiency.

Our impact
The project surpassed expectations, delivering:
24 MSEK in yearly cost savings, achieving 140% of the target.
A 90% reallocation of IT cases to first- and second-line support, significantly improving service delivery.
An automated solution for managing consultant rate updates, saving 10.1 MSEK annually.
These results were achieved through a clear prioritization framework, data-driven decisions, and bold changes to existing practices. This included redesigning the IT operating model to eliminate redundancies, introducing automated workflows that replaced manual processes in e.g., procurement and finance, and challenging deeply rooted ways of working by reallocating responsibilities across support tiers to maximize efficiency. The project not only met its goals but also fostered a culture of continuous improvement and set a new standard for IT delivery efficiency.
